Little know/forgotten fact, when diversity was introduced, it was originally supposed to be count across all battle groups meaning all defenders in all battle groups. There was a bug and it went to individual battle groups instead and thankfully Kabam kept it this way.
This was a rare occasion where not only did Kabam leave the bug in players favor but kept it permanent. Thankfully so, could you imagine trying to handle diversity across all 3 battle groups with no duplicates?

Your alliance would need to have access to 2/3 of the entire champion pool including trophy champs for 100% diversity. Obviously that percentage will get lower with time but back when diversity was released it would have been incredibly difficult to do.

That was actually explicitly intentional. It was supposed to be difficult to reach full diversity, because diversity placement was supposed to be a strategic element of placement. Do you place a diverse defender for the automatic points, or do you place a strong defender that might earn more points? That decision gets harder with each placed defender, because to continue to place diverse defenders requires going further and further down the list of suitable defenders. With diversity implemented per group, it became a lot easier to simply automatically maximize diversity at high tiers. That eliminated diversity as a scoring feature in competitive war: since everyone was placing maximally diverse defenders, those points essentially don't exist.
My recollection is that it was kept this way as a concession, as at that time it was very difficult to find a combination of scoring features that the players wouldn't reject out of hand. group-based diversity happened to have fewer detractors than average.
