Advice/Strategy to climb AW Ranks

So this season was a real letdown for our alliance. We were on the verge of gold 3 last season, and ended up in silver 2 this season. We lost 8 of the last 10 wars. The thing is that we do know how this happened, but are unsure of how to progress.
So first, let me explain the situation: We recently started a second alliance. We noticed their was a big differences in the level of progression and the ambition of our topplayers vs. the bottom tier players. So the less active and overall weaker players formed a second alliance that could be more layed back, while the ambitious players could be more competitive. That worked for AQ, were we improved massively. But for AW it did the opposite. And although our main focus is on AQ, it has frustrated us immensely
We suddenly got paired with much stronger opponents than last season, even after dropping a rank. Fights became super competive. Most wars ended with both alliances both 100%ing but us scoring less defensive kills or scoring just a little lower in diversity. Because it is harder to find strong replacements, we were down to 22 active members, playing 2 battlegroups, losing almost every war.
On the other hand our second alliance skyrocketed. They usually play just 1 battlegroups, but surpassed our 'main' Alliance and ended up safely in the middle of silver 1. Although they are officiale on a higher lever, their lower prestige matches them with easier, less progressed alliances, resulting in them winning most fights.
Frustrated with all the losing we are discussing different strategy's for our alliances future. Main question right now is: Should we fill up our alliance with a few more beginning players to lower our prestige ? Or are there other ways for alliances to kinda balance things a little more in our favor?
We do realize more focus on diversity and just performing better are obvious ways to improve. But as stated before our main focus is AQ, and at this level (silver 2), it feels like we already need to put a lot of thought and effort in to these wars. So any tips would really help us out.
